Hardware + raw materials layer = durable, high certainty (they make money no matter who wins);
Model + application layer = high volatility, winner-takes-all (OpenAI could hit a trillion-dollar valuation, or it could be disrupted by DeepSeek);
Vertically integrated giants are the strongest (NVIDIA, Microsoft, Google, Amazon, Apple): they harvest profits across multiple layers, with their moats stacking exponentially.
